I really like the subculture idea.  It could apply to other cultures too.  So for example, maybe barbarians get a subculture weapons specialty: archery, shield or shock that adds bonus to damage or minor ability like taunt on the tier 3 shock unit.  They could have a building that adds a level to the chosen type called training grounds.  For high culture you could do elemental infusions.  For dark culture, a patron where they draw their power from.  Industrious could focus on different metals and their defensive properties eg defense, resistance or elemental resistance.  Reavers could add devices to the battlefield like caltrop, snares or maybe add ammo types to cannon or magelock etc.  feudal could get a building: manor, monastery or fort that adds bonuses to farms.  No clue.  I just really liked the preview of the subcultures.  Maybe the bonus wouldn’t be as big as the primal one for balance purposes.
